Every CEO understands formal authority. It comes with the position. You can set strategy, allocate capital, restructure an organization, promote talent and make difficult decisions that affect thousands of employees. Formal authority allows leaders to move organizations forward.
But it doesn’t necessarily inspire people to follow.
Throughout more than 35 years of coaching CEOs and executive leadership teams, I’ve noticed a striking pattern. Some leaders walk into a room and immediately create trust. People volunteer ideas, surface problems early, challenge assumptions respectfully and leave conversations feeling energized rather than diminished. Other leaders, despite possessing equal intelligence and impressive résumés, struggle to create the same response. Their teams become cautious. Difficult conversations are postponed. Employees tell the leader what they think they want to hear rather than what they actually need to hear.
The difference is rarely strategy, experience or technical expertise.
More often, it is the presence—or absence—of referent power.
Referent power is the influence that comes from who you are as a human being rather than the authority granted by your title. People trust your judgment because they trust your character. They believe you will listen fairly, respond thoughtfully and handle conflict with integrity. They feel inspired because you are vulnerable. They follow because they want to, not simply because they have to.
In today’s business environment, that distinction has become increasingly important. Employees are more willing than ever to question authority, less impressed by hierarchy alone, and more interested in whether leaders demonstrate authenticity, fairness and emotional steadiness. Formal authority can produce compliance for a period of time. Referent power creates commitment.
The encouraging news is that referent power is not an innate personality trait reserved for naturally charismatic leaders. It is something that can be developed intentionally. Yet many leadership development programs overlook the very place where it begins.
Most organizations teach leaders what to do. They focus on communication skills, executive presence, strategic thinking, negotiation and influence. Those capabilities matter. But in my experience, they often fail to answer a more fundamental question: Why does a leader consistently behave the way they do?
Why does one executive instinctively avoid conflict while another creates it? Why does one CEO become defensive when receiving feedback while another welcomes it? Why does one leader naturally build trust while another unintentionally creates fear?
The answer is often found in patterns established long before anyone occupied the corner office.
Our earliest home environments become our first leadership laboratories. Long before we managed businesses, we were learning how people handled disagreement, expressed emotion, exercised control, repaired relationships, responded to mistakes and built—or failed to build—trust. Those lessons often remain remarkably durable. They continue influencing how we lead decades later unless we become conscious of them.
That doesn’t mean leadership development should become therapy. Nor does it mean executives should spend their careers blaming their parents for difficult leadership habits. Quite the opposite. Understanding where our leadership patterns originated gives us greater freedom to harness our strengths and choose different responses. Self-awareness is valuable not because it explains the past, but because it expands our future options.
Once leaders understand that, developing referent power becomes a practical discipline rather than an abstract aspiration.
In my work, I encourage executives to focus on six leadership practices.
- Develop the habit of examining your own reactions before judging everyone else’s. When conflict arises, don’t stop at asking what happened. Ask why you responded the way you did and determine how you could show up differently. Defensiveness, avoidance, control or people-pleasing are rarely random behaviors. They usually reflect long-practiced patterns that deserve examination.
- Create psychological safety before demanding greater accountability. CEOs often tell me they want more candor from their organizations. My first question is simple: How safe is it for someone to tell you what they think and feel about a situation? Or to disagree with you? If employees believe disagreement carries personal risk, they will protect themselves instead of protecting the business. Psychological safety is not about lowering standards. It creates the conditions where accountability can actually thrive.
- Treat empathetic and active listening as one of your highest-return leadership investments. The most respected executives I’ve coached are rarely the ones who speak first. They ask thoughtful questions, resist the temptation to formulate answers while others are talking and remain genuinely curious about perspectives different from their own. People remember far less about what leaders say than about how leaders made them feel during important conversations.
- Normalize constructive conflict. Healthy executive teams disagree. The goal is not to eliminate conflict but to ensure disagreement strengthens decisions instead of damaging relationships. Leaders with high referent power make it possible to challenge ideas without threatening dignity. That distinction allows better thinking to emerge while preserving trust.
- Invest in providing constructive feedback to others to make them better. Leaders with high referent power care about their employees and therefore hold up a mirror to make those individuals better. These leaders also crave feedback so they ask for it and thank people for it.
- Recognize that your reputation is built one conversation at a time. Referent power is rarely established during keynote speeches or annual leadership retreats. It is built in ordinary moments: how you respond when someone delivers bad news, admits a mistake, challenges your assumptions or asks for help. They appreciate raw vulnerability over certainty. Employees quietly accumulate those interactions into a lasting judgment about whether you are someone worth following.
These practices may appear straightforward, but they require a level of self-awareness that many successful leaders have never been asked to develop. Ironically, the higher people rise within organizations, the fewer individuals are willing to tell them the truth. Titles create distance. Referent power closes it.
Over the years, I’ve watched executives transform not because they suddenly became more charismatic or more strategic, but because they became more honest with themselves. They learned to recognize the emotional patterns shaping their leadership, became more intentional about creating psychological safety, and developed the courage to have what I call real conversations—conversations grounded in truth, empathy, constructive feedback, respectful conflict and genuine listening. Those changes didn’t simply improve executive performance. They strengthened cultures, increased trust and created organizations where people felt safe enough to contribute their best work.
As CEOs confront an increasingly uncertain business environment—from technological disruption and geopolitical instability to changing workforce expectations—the temptation is to search for another framework, another productivity system or another management technique. Those tools certainly have value.
But leadership has never been solely about processes or strategy. It has always been about influence. And influence ultimately depends on trust.
Formal authority will always have its place. Organizations need clear decision-makers and accountability. But the leaders who create enduring cultures are those who understand that the most valuable form of power cannot be assigned by a board of directors or printed on a business card. It must be earned, conversation by conversation, relationship by relationship, through the consistent demonstration of character.
That is the essence of referent power. And in my experience, it may be the most important leadership advantage a CEO can develop.
