Selling Foresight To Institutions That Fear Change

Selling Foresight To Institutions That Fear Change

Ask Shannon Langrand what kind of firm she runs, and she skips the agency comparisons entirely. “What if McKinsey and Wieden+Kennedy had a lovechild?” is the line her team uses internally—half joke, half mission statement—for a firm that puts strategy, brand craft and execution under one roof instead of splitting them across three vendors, which is how most legacy institutions are used to buying this kind of help.

It’s an unusual pitch in an industry built on specialization. But Langrand, a first-generation Nicaraguan American, has spent 22 years making the case for it. As founder and CEO of Houston-based Langrand, she leads a $20-million-plus creative firm that counts itself among the just 0.1 percent of agencies nationwide doing national work that are led by women. Langrand shares the firm’s strategy.

What specifically wasn’t working in the traditional model, and what did you build differently from day one to fix it?

The traditional professional services model that legacy organizations rely on has been unbundled in a way that doesn’t serve them best. Strategy goes to the consultancies, while brand and craft go to the agencies. And execution lands somewhere else entirely. A CEO trying to impact real change is faced with three vendors, each with a different frame on the same problem and very little of the original strategy making its way out into the world.

I got my start in politics and public health, which meant I never internalized the agency model as default. We built Langrand around the opposite logic: with strategic thinking, deep-sector expertise, the ability to read complex institutions and the craft to land the work in market all held together under one roof. Not because we’re trying to do everything, but because for a legacy organization facing structural change, those four things have to be the same conversation, or things break down.

What our structure produces in practice is an agency with two reinforcing sides. One is brand work in the form clients recognize and includes positioning, identity, campaign systems and communications. The other is what we call our futures practice, including cultural intelligence, foresight and change-driver research.

The two halves work together. The futures work informs the brand decisions. The brand work proves the futures thesis in market. Our model hasn’t changed in 22 years, but the vocabulary around it has.

Your growth has come in healthcare, a sector crowded with legacy agencies and interchangeable positioning. What did you do early on that actually created separation and made clients choose you over more established firms?

We picked the hardest work in the sector and stayed in it long enough to curate judgment no one else could replicate.

One of our first sustained engagements was helping Harris Health System change its name, a project that had failed three times before we were awarded the work. Untangling the identity of what had been Harris County Hospital District and repositioning its assets, including one of the largest primary care clinic networks in the country, meant operating inside the political landscape of a public health institution while making decisions the board could defend. That’s not the work of a marketing agency, it’s strategic work that happens to land in brand’s corner.

From there, we worked with Blue Cross Blue Shield, HCA Healthcare, MD Anderson Center, Kaiser Permanente. All regional systems and national leaders. We have 20-plus years of holding the brand and strategic transformation conversation in parity and inside healthcare settings.

Our expertise is a specific muscle, involving reading the cultural, political and operational dynamics of a legacy health system and translating those dynamics into decisions a CMO or CEO can bring forward to board leaders.

Our clients don’t typically come to us with a marketing problem. They bring a strategic problem with marketing implications. That’s a different brief entirely, and most firms aren’t built to answer it.

What’s a decision you made in building the company that felt risky at the time but ended up being a turning point for growth?

Building the futures practice. Launching in this lane put us in direct competition with the management consultancies for a class of work we hadn’t formally pitched before.

Foresight is the study of how change happens, not simply forecasting what will happen. It’s a discipline that goes back decades, and is increasingly the kind of work that legacy organizations need now more than ever. Not “what’s the next campaign,” but “what market will we be operating in five years from now, and what do we do today to have a say in how we get there?”

We didn’t just add foresight as a service line, we restructured around it. Today the brand and futures sides operate as one engine. A health system comes to us because the brand is failing. We find that the brand is failing because the business model it was built to communicate is failing.

That conversation can go two ways: Pretend it’s simply a brand problem and produce a deck that solves for brand alone. Or do the harder work underneath the brand. At Langrand, we always opt to go after the bigger problem underneath the surface.

The internal shorthand we use to describe the model and push the envelope: What if McKinsey and Wieden+Kennedy had a lovechild? It got a laugh in the office and then ended up sticking, because it described our actual structure and the outcomes we were after. Consultancy-grade thinking with the brand judgment and execution muscle to land it in market.

Most consultancies do the first half well, and most agencies do the second half well. Almost nobody does both, and legacy leaders are increasingly unwilling to pay for the gap between them.

What’s next for Langrand?

Three moves, all of them already underway.

The first is extending our futures practice into a cultural intelligence platform. Reading change inside legacy institutions and translating it into brand and strategic decisions has been generating signals our clients don’t see and we haven’t been capturing.

We’re systematizing that work as owned IP. Heritage and legacy leaders in healthcare, financial services and the public sector will be able to subscribe to it as ongoing intelligence rather than commissioning bespoke studies every time the ground shifts. A handful of firms do high-end cultural intelligence work for consumer brands. Almost none are built for the operational complexity of the legacy institution. That’s what we see as an opening.

The second is women’s lives as the primary analytical lens for our research. Women make roughly 80 percent of family healthcare decisions and control trillions in purchasing power, and the brand strategy across most legacy institutions still doesn’t capture what women actually want. We’re treating that as a primary research category, not a demographic niche.

Some of it lands in client engagements. Some lands in original storytelling, including a docuseries in early development called Here I Am that follows women through pivotal moments in sports and culture. The two inform each other, with the storytelling surfacing cultural signals the consulting work can use, and the consulting work ensuring the storytelling is grounded in the decisions institutions are actually making.

The third is simply healthcare itself. From policy pressure to demographic disruption, to technological change, the uncertainty in the market right now means health systems need real strategic partnerships more than at any point in the last few decades.

And we’re not pulling back. We’re using it as the proving ground for everything else. The methodology travels to financial services, the public sector and large nonprofits. The underlying problem is the same. But the depth and discernment has to be earned somewhere, and we earned it in healthcare.

The work we do, at its core, is still to help leaders see what’s changing and move their organizations forward directionally markets force the decision for them. The point of this next phase is to hold a more defensible, intellectual position in a category being reshaped by AI and by the failures of the consultancy-and-agency split. And to help more leaders make that move on their own terms.
